The Executive Sponsor Moves On

The variables that matter — data governance, change management budget, internal political support, and IT capacity — never appear in a 90-day pilot. They show up in month 18.

- ✓They start narrower than the vendor recommends. One team. One workflow. One measurable outcome. Prove it, then expand. Expansive pilots fail because diffuse success is invisible success.

What This Means If You're Selling to Enterprise
If you're a founder building for enterprise, the year-two failure rate is both your biggest threat and your biggest opportunity. Threat because your churn risk isn't at renewal — it's at the 18-month mark when the organizational conditions degrade. Opportunity because very few vendors are honestly engineering against this problem.
The startups that are winning long-term enterprise contracts are the ones that treat customer success as a change management function. They embed people inside customer organizations during year two. They build tooling that makes ROI measurement automatic. They proactively surface model performance metrics to the business owner, not just the IT team.
Your NRR in year three is determined by decisions you make in month six. Most founders figure this out too late.
Enterprise AI doesn't fail because the models are bad.
It fails because the organization was never actually changed — and the vendor was never paid to change it.
